The Biggest AI Gap Isn’t Strategy or Engineering

In an interesting conversation recently about where organisations are struggling most with AI adoption.

The question was straightforward:

Is the biggest challenge having the right AI strategy, or having the engineering capability to turn that strategy into reliable products?

It’s a reasonable question.

But I believe it starts much earlier than either strategy or engineering.

The biggest execution gap in AI is problem definition.

Too many organisations are beginning with the technology and searching for somewhere to apply it. AI initiatives are launched because AI exists, not because a clearly defined business problem requires solving.

The traditional model looked like this:

Problem → Business Case → Solution → Technology

Today, many organisations have reversed the sequence:

Technology → Experimentation → Emergence → Justification

The result is predictable.

Projects struggle to demonstrate value because value was never clearly defined in the first place.

Leadership teams often cannot answer fundamental questions:

  • What problem are we solving?
  • What organisational outcome are we trying to achieve?
  • How will success be measured?
  • Why is AI the appropriate solution?
  • What changes to decision-making, governance, capability, and operating models are required to sustain the outcome?

This is precisely why technology leadership is becoming harder while software development is becoming easier.

The ability to build solutions is rapidly commoditising.

The ability to determine what should be built, why it matters, how value flows through the organisation, and how associated risks are governed is becoming the critical leadership challenge.

This is where AI Organisational Design becomes essential.

The future competitive advantage of AI will not come from access to models. Models are becoming increasingly accessible to everyone.

Advantage will come from designing organisations that can identify meaningful problems, align decision-making with outcomes, govern AI responsibly, and continuously convert technological capability into measurable business value.

The question was never whether organisations need an AI strategy.

The question is whether they have designed an organisation capable of turning AI into value.

Technology is no longer the constraint. Organisational design is.
